Mailbox recovery is a controlled restart. Stop the traffic producing bad signals, repair the cause, then rebuild sending history while watching each recipient provider. Treating recovery as a volume problem costs time. For spam placement, pause all sending, fix authentication, list quality, or volume, then rewarm before cold email resumes.1 During warmup, engagement matters more than send volume. Replies and spam rescues carry more weight than send count.2
Find the scope of the damage
First locate whether the problem belongs to the sending domain, the mailbox, or both. That determines how wide the recovery work needs to be.
Domain warmup builds trust in the domain, and mailbox warmup builds trust in one mailbox on that domain.3 Domain reputation is shared across the mailboxes on a domain; each mailbox has its own reputation.4 A new or never used for outbound domain needs domain warmup, and a new or inactive mailbox needs mailbox warmup.5 Warming a mailbox also warms the domain it uses, so activity from one mailbox can affect the wider sending setup.6
Ask yourself:
- Are several mailboxes showing weaker placement at the same time?
- Is the problem isolated to one mailbox?
- Did the issue begin after a volume increase, a list change, an authentication change, or a period of inactivity?
If several mailboxes are affected, include the domain in the recovery. If one mailbox is affected, inspect it without assuming the domain is healthy.
Pause and repair the cause
Start from a clean condition. Keep the pause in place until you can explain what damaged delivery and what you changed to prevent the same signal from returning.
For spam placement, pause all sending, fix the root cause, and rewarm the domain before cold email resumes.1 Authentication must pass before sending restarts. SPF, DKIM, and DMARC should all pass before the first new message.7 Check authentication, list quality, and sending volume when identifying the cause.
Treat the list as part of the repair. A poor-quality warm-up list can undermine the rest of the plan.8 Sender reputation reflects authentication, recipient expectations, complaint rates, content, infrastructure, and sending history.9
Before moving on, answer these questions:
- Which authentication check failed, if any?
- Which recipients should be removed or held back because their addresses or expectations are uncertain?
- What volume pattern preceded the delivery problem?
- What will you monitor when sending resumes?
Rebuild the recipient plan
Once the cause is addressed, choose who receives the recovery traffic and how you will read the results. Treating all recipients as one pool makes recovery hard to control.
Start by examining who you send to and how much you send.10 Segment the list by receiver as far as possible, including Gmail, Yahoo, AOL, Microsoft, and other recipient domains.11 Each recipient provider has its own acceptance threshold for a new domain, and that threshold depends on several variables.12
Send to the most engaged recipients first. This can establish a good reputation faster and make warmup smoother.13 Track bounces, deferrals, complaints, and reputation by recipient provider as sending resumes.14
Before increasing volume, review message performance separately for each recipient provider.15 A healthy result from one provider should not hide a weak result from another.
Restart with a small warmup
The restart should produce signals you can interpret. Keep the message type, recipient quality, and sending pattern steady enough that a change in performance has a clear cause.
For a damaged domain, keep cold email paused through two to three weeks of rewarming.1 General warmup guidance describes four weeks of small, real, engaged sending before higher volume begins.16 A practical starting point is 5 to 10 plain-text emails per inbox per day, followed by a gradual increase over four weeks.17
Treat these periods as operating guidance, not an automatic release date. Gmail, Yahoo, and Microsoft do not publish a universal 28-day mailbox schedule or certify warmup networks.18 If mailbox providers do not see the messages as wanted by recipients, warming can take longer.19
At this stage, look for genuine engagement and stable delivery. The mailbox should produce wanted conversations without worsening delivery signals.
Ramp only after the signals hold
Make every increase conditional. Review the last sending step by recipient provider, then decide whether the next increase is earned.
Normal engagement and bounce rates suggest that increasing the next day's volume is likely safe.20 If performance suggests deliverability is suffering, reduce volume by 25 to 30 percent until the metrics begin to normalize.21 Once volume becomes substantial, increase the audience by only 20 to 50 percent per day so sudden complaint or bounce issues remain visible.22
Use inbox placement as a return checkpoint. When placement has recovered to at least 85 percent, move the domain back to the warm-up tier for 7 to 10 days before returning it to active sending.23 If the checkpoint is not met, keep the recovery cycle in place and inspect the provider results again.
What not to do
These mistakes extend recovery because they add new negative signals before the old ones have settled.
- Do not send cold outreach from an unwarmed domain, since that can cause you to lose the domain quickly.24
- Do not assume a fixed 28-day schedule will work for every mailbox provider.18
- Do not treat simulated traffic from an automated warmup network as proof that providers will improve inbox placement.25
- Do not use a warmup tool as a substitute for permission, list hygiene, authentication, or provider compliance.26
- Do not change the sending domain casually during recovery, because an incorrect domain change can send messages to spam.27
